How to Get Your Team to Actually Follow Your Systems

Writing systems is the easy part. This lesson gets your team using them.

In 60 seconds

  • Sell the change in terms of what each person gets out of it.
  • People support what they help create. Involve them early.
  • Manage via the systems. When someone asks a question, open the system first.

You've captured your systems and given them a home. Now your team will happily follow them, right?

You and I both know it's not that easy. Rolling out change needs its own system. This is stage five: Integrate.

Sell it from their side of the desk

People resist anything they think will make their job harder. So frame it around them: fewer errors, less micromanagement, cover when they're on leave and room to grow.

Try something like this: "You know when you come back from leave to a mountain of work? Let's capture your key tasks so someone can cover for you."

Then roll it out top-down. Start with partners, then department heads, then the people doing the work. Walk each group through your CCF and ask them to improve it.

Manage via the systems

This is where systems become a habit.

  • Ask for sign-off so everyone confirms they've read the systems for their role.
  • Point to the system first. When someone asks a question, open the system together. If the answer isn't there, improve the system.

That last one was hard for me. Answering every question on the spot felt helpful. In reality I was training my team to come to me.

When something goes wrong, blame the system and fix it.

Nobody is above the system

That includes you. At my agency, Melissa (who took over running the business) once posted a message telling the team to ignore any "urgent" requests from me. I'd been going around the system we'd agreed on. It was embarrassing. It also showed everyone the system applied to all of us.

Decide now how you'll handle real resistance: a conversation first, then a formal warning, then termination as a last resort. Everyone gets time to adjust. Opting out isn't on the table.

Do this now (20 minutes)

  1. Name who leads the rollout: you, a manager or your Systems Champion.
  2. Write the top two benefits for each group in their own language.
  3. Write the one sentence you'll use to introduce systems to your team.
  4. Get your Systems Champion up to speed with the free Systems Champion training.

Faster in systemHUB: sign-off tracking shows who has agreed to each system and who hasn't yet. Start a 14-day free trial, no card needed.

You're there when your team says "this is how we do things here" without being prompted. See you in the next lesson.
