The Holiday Test: How to Remove Key Person Dependency
This is where your business learns to run without you. The test is a holiday.

In 60 seconds
- Key person dependency means the business stalls when one person is away. Often that person is you.
- Ask each key person what would need covering if they took a month off, then document their 5-7 critical tasks.
- A business that runs without key people is worth more to a buyer. It also gives you freedom now.
Could you take a month off with your phone switched off? Could your best team member?
If the honest answer is no, your business has key person dependency. One person holds knowledge, relationships or tasks nobody else can cover. This is stage six: Scale.
Fill the gaps in batches
- Your CCF systems. You've done these already.
- Department systems. Finance, HR and management. For finance, list tasks under daily, weekly, monthly and yearly headings. For management, capture your meeting rhythm.
- Each key person's systems. Start with you, then your department heads.
Finish one batch before starting the next.
Hiring and onboarding are the one exception to "capture what you're currently doing". Design these on purpose. Every new person should learn "this is how we do things here" from day one.
Ask the holiday question
Sit down with each key person and ask: "If you were going on a month-long holiday, what would we need to cover for you?"
List their recurring tasks and highlight the 5-7 most critical. Many will already have a system from earlier batches.
Then go on holiday
Send people away one at a time, starting with you. Expect a few things to break the first time. Every hiccup shows you a missing system. Fix it, then send the next person.
The bonus: a business worth more
Buyers pay more for a business that runs without the owner. They're buying future profit and their biggest worry is whether it walks out the door with you.
So build your business as if you'll sell it, even if you never do. The same systems that raise your price give you freedom today.
Do this now (20 minutes)
- Ask yourself the holiday question and list your recurring tasks.
- Highlight your 5-7 most critical and mark which ones already have a system.
- Book your first test. A long weekend fully offline counts.

Real-world example
Jeanette Farren co-founded DiggiddyDoggyDaycare in South Melbourne with her sister Nicole. After 13 years she wanted out, with gaps in the systems she couldn't fill on her own. She mapped her CCF and organised everything in systemHUB. It took 12 months and profit rose 25%. When buyers came, around 75% of the due diligence material was already there. The business sold to PETstock in 2019 for a high multiple of profit.
You deserve a guilt-free holiday. Go and book it. See you in the next lesson.
